China fulfillment for Shopify brands means a dedicated partner in China receives your products, stores them, checks quality, packs every order in your own branding and ships it to your customer. A private agent does this for your store only, instead of pushing your orders through a shared platform queue. For a brand, that difference decides your refund rate, your reviews and how predictable your delivery times are.
This guide explains what a private China fulfillment agent does day to day, how it differs from a platform agent, what to ask before you sign, and when it makes sense to switch.
What China fulfillment for Shopify brands looks like with a private agent
A good agent is an extension of your operations team that happens to sit near your factories. In practice the work falls into five jobs.
1. Sourcing and supplier handling
The agent works with your existing suppliers or sources new ones for you. They negotiate, place the purchase orders and chase production. You talk to one person instead of five factories. If you are still choosing suppliers, our China sourcing service covers that part.
2. Stock in China
Instead of ordering from the supplier only after a customer pays, your best sellers sit in the agent's warehouse. That removes the supplier lead time from every order and makes delivery predictable. You decide the stock levels; the agent should warn you before a product runs out, not after.
3. Quality control on every order
This is where private agents earn their fee. Before an order leaves the warehouse, someone checks the item against your product standard: correct variant, no damage, working function, clean finish. Failed units are photographed and held until you decide what to do. For a brand, one bad unit costs far more than the unit itself: a refund, a support ticket and often a one-star review.
4. Branded packaging
Your box, mailer, tissue paper, insert card or thank-you note goes into every parcel. Customers see your brand when they open it, not a generic poly bag. See our breakdown of custom packaging costs for what this adds per order.
5. Shipping, tracking and customs
The agent chooses the shipping line, handles customs paperwork and sends tracking back to Shopify automatically. With DDP (delivered duty paid) shipping, your customer pays no surprise import fees at the door. Typical delivery is 6–10 days to most destinations. Read more in our DDP shipping guide.
Private agent vs platform agent
| Platform agent | Private agent | |
|---|---|---|
| Who handles your orders | Shared system, many stores | A team that knows your products |
| Contact | Ticket or shared inbox | One named account manager |
| QC | Often on request only | Every order |
| Packaging | Limited options | Fully branded |
| Stock | Usually none | Your stock in China |
| Price changes | Can change without notice | Agreed in advance |
Platform agents are fine to test a product. Once a product sells every day and customers expect a consistent experience, the lack of QC and a single contact starts to cost you. We compare the two in detail in private agent vs CJ Dropshipping.
When should a Shopify brand switch to a private agent?
Look for these signals:
- Your refund or dispute rate keeps creeping up and the reasons are quality related.
- Customers write "where is my order" because delivery times vary from week to week.
- Your agent takes more than a day to answer when something goes wrong.
- You want your own packaging, inserts or a product card in every parcel.
- You run ads and a stock-out or slow delivery directly burns ad spend.
If two or more apply, a private agent is probably cheaper than your current setup once you count refunds and support time.
How to choose a China fulfillment agent: a checklist
Ask these questions before you move any volume:
- Who is my contact? You want one person with a name, not a rotating inbox.
- How exactly do you QC? Ask for a sample QC report with photos.
- Where is my stock held and how do I see it? Ask about inventory reporting.
- How do you integrate with Shopify? Orders and tracking should sync automatically.
- What does it cost, in writing? Get the per-order fees and any storage or packaging fees on paper. Our own rates are on the pricing page.
- What happens when something fails? Ask about failed QC, lost parcels and supplier delays.
- Can I start small? A good partner lets you run a pilot with a few products first.
Our article on red flags when picking a China fulfillment partner lists the warning signs to watch for in those answers.
What does a private agent cost?
Costs usually have four parts: a per-order handling fee, shipping (which depends on weight, destination and line), optional branded packaging per order, and storage if you hold stock. Do not compare agents on the handling fee alone. A cheap fee with no QC and a loose shipping quote often ends up more expensive after refunds. Compare the total cost per delivered order, including the share of orders that come back.
How to compare quotes: cost per delivered order
Ask every agent for the same four lines, for the same product, destination and order volume, and put them side by side:
| Cost line | What to ask | What to watch for |
|---|---|---|
| Handling per order | Is QC included, or charged per unit? | A low fee that excludes inspection |
| Shipping | Price per weight band and destination, and which line | Quotes that only cover the lightest weight band |
| Packaging | Cost per branded box or mailer, and the minimum print run | Packaging minimums that tie up cash |
| Storage | Free period, then price per unit or per cubic metre | Storage charges that start the day stock arrives |
Then work out the real number. Add the four lines per order. Take your refund and reshipping rate from the last three months and add the cost of those orders on top. Divide the total by the number of orders that actually reached a happy customer. That figure, not the handling fee, tells you which agent is cheaper for your store. If you want to see how hidden costs add up on public platforms, our breakdown of the hidden cost stack of AliExpress dropshipping walks through each line.
How to switch without disrupting sales
A clean switch takes a few steps:
- Send your product list and current volume per product.
- The agent sources or receives your stock and QC-checks a sample.
- You approve the sample and the packaging.
- Connect your Shopify store so orders and tracking sync.
- Run both agents in parallel for a short period on your top sellers, then move the rest.
Done this way, customers should not notice the change, apart from better-looking parcels and more predictable delivery.

FAQ
What is a China fulfillment agent?
A China fulfillment agent is a company in China that sources, stores, quality-checks, packs and ships your products to your customers. A private agent does this for a limited number of stores with a dedicated contact.
Is a private agent better than a platform agent for Shopify brands?
For brands that need consistent quality, branded packaging and stock in China, yes. Platform agents work for testing products, but they rarely offer QC on every order or a dedicated contact.
How long does delivery from China take?
With stock held in China and a direct shipping line, delivery is typically 6–10 days to most destinations. Exact times depend on the country and the product.
Do I need a minimum order volume?
That depends on the agent. At Prime Scale Fulfillment there is no minimum to start, and pricing improves with volume.
Can the agent handle my own packaging and inserts?
Yes. A private agent packs your branded boxes, mailers and inserts into every order. Send your packaging requirements and they are added to every order once your packaging is in stock.
